Why Most Revenue Operations Were Never Actually Designed
Here is a pattern we see in almost every mid-market company we work with: the revenue operations infrastructure was not designed. It was accumulated.
Someone set up HubSpot three years ago, chose the default settings, created a handful of properties, and built a pipeline that made sense for a 10-person sales team selling one product. A year later, a sales manager reconfigured the pipeline stages based on a new methodology they learned at a conference. The marketing team built workflows as campaign needs arose — one for webinar follow-ups, another for content downloads, another for trade show leads, each designed independently. Handoffs between teams lose information systematically. A deal moves from sales to customer success and the CS team starts from scratch — they do not know what was sold, what was promised, or who the key stakeholders are. Every handoff is a potential data loss point, and in undesigned operations, most of them are leaking information that the receiving team needs to do their job effectively.
Tool adoption varies wildly and nobody can explain why. Some reps live in the CRM and have it open all day. Others open it once a week to update the minimum required fields. The marketing team uses half the features of the automation platform and has workarounds for the rest. CS uses a separate tool for customer health tracking because the CRM does not surface the right data. When tool adoption is inconsistent, the data is inconsistent, and everything downstream — reporting, automation, scoring, routing — is compromised. The inconsistency is usually not a training problem. It is a configuration problem: the tools are not set up to provide value to the people who are supposed to use them.
Your ops team is stuck in reactive mode. If your marketing ops or revenue ops person spends 80% of their time on ad-hoc requests — building one-off reports, fixing broken workflows, troubleshooting integration errors, and answering "why does this number look wrong?" — they have no bandwidth for the structural work that would prevent those ad-hoc requests from happening in the first place. This is the clearest symptom of operations debt: the team is so busy maintaining a broken system that they cannot invest in fixing it.
What a revenue operations audit actually covers
A proper RevOps audit is not a CRM cleanup and it is not a software evaluation. It is a structured assessment of how your revenue engine actually works — people, process, technology, and data — with the goal of identifying what is broken, what is working, and what to prioritize fixing first.
Here is what a comprehensive audit should examine:
CRM architecture review. How are your objects structured? Are custom properties serving a current purpose or are they artifacts of past initiatives? Do the relationships between contacts, companies, and deals accurately reflect your business model? Can the data model support your reporting needs natively, or does every report require workarounds? Is the architecture scalable — will it break when you add new products, new segments, or new go-to-market motions? We typically find that 40-60% of custom properties in a mature CRM are either unused, redundant, or misconfigured.
Cross-functional workflow mapping. How do leads actually move from first touch to closed deal to active customer? Not how the process is documented (if it even is), but how it actually works in practice. Where are the handoffs between teams, and what data transfers at each handoff? What is supposed to happen vs. what actually happens? Are there gaps where information is lost? Are there redundancies where multiple systems or people do the same thing? This mapping often reveals that the actual process has diverged significantly from the designed process — and the gaps are where leakage occurs.
Automation inventory and health check. What workflows, sequences, and automated processes are currently active? How many are there? (The answer is usually higher than anyone expects.) Which ones are performing well — enrolling the right contacts, achieving their goals, completing without errors? Which ones are broken, outdated, conflicting with each other, or running without anyone monitoring them? In most CRMs we audit, at least 20-30% of active automations are either redundant, no longer serving their original purpose, or actively conflicting with other automations in ways that create unpredictable behavior.
Integration health check. How do your systems connect? Are syncs running reliably, or are there silent failures that nobody catches until the data is obviously wrong? Are field mappings complete and bidirectional where they should be? Are there data conflicts where two systems disagree on the same field value — and if so, which system wins? Integration issues are one of the most common and most overlooked sources of bad data, and they compound over time because each sync cycle can propagate errors from one system to another.
Reporting and dashboard assessment. What reports and dashboards exist? Which ones are actually used for decisions? Which ones are bookmarked but never opened? Which ones show different numbers for what should be the same metric? Most importantly: what key business questions cannot be answered with current reporting? A surprising number of companies have dozens of dashboards but still cannot answer fundamental questions like "what is our true funnel conversion rate from lead to customer?" or "which sales motion has the highest ROI?" or "what is our customer acquisition cost by segment?"
Data quality baseline. Across all systems, what is the actual state of your data? Duplicate rates by object type, field completion rates for critical properties, formatting consistency for key fields, data freshness (when were records last updated), and source reliability (which input methods create the cleanest data). This baseline is the factual foundation for everything else in the audit. Without it, improvement is unmeasurable.
The most common findings
After running RevOps audits for dozens of companies across different industries and stages, certain patterns show up with striking consistency:
Over-customization and property bloat. CRMs with 200-400 custom properties where only 60-100 are actively used. Every property was created for a reason at the time — a specific campaign, a one-time analysis, a manager's request. But nobody ever deprecated the ones that stopped being relevant. The result is a cluttered interface that makes it harder for users to find what they need, creates maintenance overhead for the operations team, and increases the risk of automation errors when workflows reference properties that no longer mean what they originally meant.
Lifecycle stage confusion and inconsistency. Lifecycle stages that were configured during initial CRM setup and never updated to reflect how the business actually operates today. Contacts stuck in stages that no longer exist in the current sales process. No clear, documented criteria for what triggers a stage transition. Multiple properties tracking similar concepts — lifecycle stage, lead status, custom status field, marketing status — without a clear hierarchy or mapping between them. Different teams using different properties to track what is essentially the same thing. The result is funnel reporting that no two people agree on.
Integration drift. Integrations that were set up correctly at one point but have drifted as one or both connected systems changed. Field mappings that are incomplete because new properties were added to one system but not mapped to the other. Sync errors that fire silently — records that should sync but do not, fields that overwrite each other on every sync cycle, timestamps that get mangled by time zone differences. Nobody monitors integration health because there is no alerting in place, so problems accumulate until they become visible (usually when a report shows obviously wrong numbers).
Reporting silos that prevent a unified view. Marketing reports from HubSpot show one set of numbers. Sales reports from Salesforce show another. Finance has a spreadsheet that combines data from both systems using manual exports and produces a third set of numbers. CS uses a separate tool that has its own data. Nobody trusts anyone else's numbers, and quarterly business reviews become debates about data accuracy — which source is right? which methodology is correct? — instead of strategic discussions about performance and priorities.
Process debt masquerading as "how we do things." Manual steps that exist because someone needed a workaround three years ago and the workaround became permanent. Spreadsheets that serve as bridges between systems that should be integrated. Approval workflows that add days to processes without adding value. Data entry requirements that no one follows consistently because they do not make operational sense but have never been formally reviewed and removed. These are not processes — they are scar tissue from past problems that never healed properly.
Quick wins vs. structural fixes: building a phased roadmap
One of the most valuable outputs of a RevOps audit is a prioritized roadmap that separates quick wins from structural projects. Not everything needs to be fixed at once, and trying to fix everything simultaneously is a recipe for paralysis, scope creep, and organizational fatigue. The roadmap should be realistic, phased, and designed to deliver measurable value at each stage.
Quick wins (1-2 weeks, low risk, immediate impact): Archiving unused properties. Fixing broken automations. Standardizing a critical field like lead source or lifecycle stage. Removing duplicate records using established matching rules. Setting up basic data quality alerts. Disabling automations that conflict with each other. These changes deliver immediate, measurable improvement with low risk and build momentum for the larger projects.
Medium-term projects (1-3 months, moderate complexity): Rebuilding lifecycle stage architecture with documented criteria. Redesigning the integration between CRM and marketing automation with proper field mapping. Creating a unified reporting framework that all teams use. Implementing governance processes for CRM changes. Building lead scoring or routing logic that reflects current business needs. These require more planning, cross-team coordination, and change management, but they address the structural issues that quick wins cannot solve.
Strategic initiatives (3-6 months, high complexity, transformative impact): Migrating to a redesigned CRM architecture. Building a custom attribution model that spans systems. Implementing a lead-to-revenue data warehouse for cross-system reporting. Redesigning the full customer lifecycle model across marketing, sales, and CS. These are the investments that transform how the revenue engine operates — and they are only possible once the foundation work from the first two phases is complete.
A good audit gives you clarity on which category each issue falls into, what the expected impact of fixing it is, what the dependencies between projects are, and what order to tackle them in for maximum cumulative impact.
Why external perspective adds value
You can absolutely run a RevOps audit internally. Your team knows the business context, the systems, the history, and the pain points. But there are structural reasons why external perspective multiplies the value:
Pattern recognition across companies. An external team that has audited dozens of CRMs can spot problems faster and recommend proven solutions because they have seen the same patterns before.
