The 73% Problem: Most of Your CRM Data Is Collected but Never Used
Your CRM is not empty. That is not the problem. The problem is that it is full — full of data that somebody went to the effort of entering, that the system went to the effort of storing, and that nobody has gone to the effort of analyzing.
When we extract and audit CRM data for mid-market B2B companies, we consistently find that approximately 70% to 75% of the data captured in the system is never surfaced in any report, dashboard, or analysis. It sits in custom fields that were created during implementation but never incorporated into reporting views. It lives in activity logs that record every email and call but are never aggregated into behavioral patterns. It exists in deal stage histories that track every progression and regression but are never analyzed for velocity or bottleneck patterns.
The data was captured because someone thought it would be useful. And it is useful — extraordinarily useful — but only if it is extracted, connected, and analyzed in ways that standard CRM reporting does not support.
Where the unused data hides
The unused 73% is not randomly distributed across the CRM. It clusters in specific areas that standard reporting consistently overlooks.
Activity data. Every email sent, every call made, every meeting booked, every note logged — CRM systems capture an enormous volume of activity data. Standard reports use this data at the most superficial level: total activities per rep, total activities per deal. But the raw activity data contains far richer signals. The time gap between activities on a deal reveals engagement momentum. The ratio of inbound to outbound communication signals buyer interest level. The number of unique contacts engaged per deal indicates multi-threading depth. The distribution of activity types (calls versus emails versus meetings) reveals the rep's approach and its effectiveness. All of this data is captured. Almost none of it is analyzed.
Deal stage history. When a deal moves from discovery to proposal, the CRM records the timestamp. When it moves back from proposal to discovery — a regression — the CRM records that too. When the close date is changed, when the deal amount is modified, when the probability is adjusted — every change is logged. This history data is the foundation of sales velocity analysis, pipeline health scoring, and forecast calibration. It reveals how deals actually move through the pipeline versus how the current stage snapshot implies they move. But in most CRM implementations, the history data is stored in an audit log that nobody queries, while the pipeline report uses only the current state of each deal.
Custom properties. During CRM implementation, someone — usually a consultant or an operations manager — created custom fields to capture business-specific data: industry, company size, use case, competition encountered, reason lost, implementation complexity, customer satisfaction score, contract terms. These fields were designed to enable segmented analysis. In most CRMs we audit, 40% to 60% of custom properties have fill rates below 30%, and even the well-populated custom properties are rarely used in cross-referenced analysis. The "reason lost" field, for example, could reveal systematic competitive or process patterns if analyzed across all closed-lost deals — but it is almost never aggregated beyond the individual deal level.
Engagement and behavioral data. Beyond explicit activities, CRMs capture implicit behavioral signals: email open rates, link clicks, document views, website page visits (when integrated with marketing automation), and form submissions. This behavioral data creates a rich picture of buyer interest and intent that goes far beyond what a sales rep observes directly. A prospect who opens every email, clicks on pricing page links, and views the case study section of your website three times in a week is showing buying signals that the activity log alone does not capture. When behavioral data is correlated with deal outcomes across the full database, it reveals which specific engagement patterns predict conversion and which are noise — intelligence that can dramatically improve lead scoring accuracy and sales prioritization.
Time-series and change data. CRMs capture not just the current state of records but the history of how they changed. When a deal amount increases or decreases, when a contact's lifecycle stage advances or regresses, when a company's industry classification is updated — each change is logged with a timestamp. This temporal dimension is essential for understanding dynamics rather than just snapshots. A company whose deal amounts consistently increase during the sales process has a different value trajectory than one whose amounts decrease. A pipeline that appears healthy in a point-in-time snapshot might reveal alarming trends when the same data is viewed as a time series over six months. This temporal analysis requires extracting and processing history data that standard CRM reports do not surface.
Association and relationship data. CRMs track relationships between objects: which contacts are associated with which companies, which contacts are associated with which deals, which companies are parents of which subsidiaries. This relationship data enables analyses like stakeholder depth per deal, contact-to-close ratio, organizational penetration per account, and champion identification. In practice, the relationship data is used for basic navigation (click on a company, see its contacts) but never for the analytical queries that would reveal patterns across the entire database.
Workflow and automation data. If your CRM uses workflows, sequences, or automation, it captures data about which contacts entered which workflows, when they entered, how they progressed, and where they dropped off. This data is a goldmine for understanding which automated processes are effective and which are not — but it is rarely analyzed beyond the individual workflow's performance dashboard. Cross-workflow analysis that traces a contact's journey through multiple automated touchpoints and correlates that journey with eventual deal outcomes is almost never performed, even though the data to support it is fully available.
Why the data goes unused
The gap between data captured and data analyzed is not caused by laziness or ignorance. It is caused by structural limitations in how CRM reporting is designed and how mid-market companies resource their analytics function.
CRM reporting tools are designed for monitoring, not analysis. HubSpot's reporting builder and Salesforce's report engine are excellent tools for creating dashboards that monitor known metrics. They are not designed for exploratory analysis that discovers unknown patterns. Building a report that shows pipeline by stage is straightforward. Building an analysis that correlates deal velocity with activity patterns, segments by source and deal size, and identifies the specific behavioral sequences that predict deal outcomes requires data extraction, manipulation, and statistical analysis that exceed what native CRM reporting tools can do.
Nobody owns the analysis function. In most mid-market companies, CRM reporting is owned by the marketing operations manager, the sales operations coordinator, or whoever drew the short straw during implementation. Their job is to maintain the dashboards and produce the weekly or monthly reports that leadership reviews. They do not have the time, the mandate, or in many cases the analytical skills to go beyond reporting into deep data analysis. The 73% of unused data remains unused because there is no one whose job it is to extract and analyze it.
The cost of extraction is perceived as high. Pulling raw data from a CRM, cleaning it, joining it across objects, and running analytical queries requires either technical skill (SQL, Python, API integration) or expensive tools (data warehouses, BI platforms, ETL pipelines). For a mid-market company evaluating whether to invest $50K to $100K in analytics infrastructure, the ROI is uncertain because they do not yet know what the analysis will reveal. This creates a catch-22: you need the analysis to justify the investment, but you need the investment to perform the analysis.
What happens when you activate the unused 73%
The findings from analyzing previously unused CRM data are consistently surprising — not because they reveal things that are completely unknown, but because they quantify dynamics that people suspected but could never prove, and they surface patterns that nobody was looking for.
Activity pattern analysis reveals rep-level coaching opportunities. When you aggregate activity data by rep and correlate it with deal outcomes, you discover that the top performers do not necessarily make more calls or send more emails — they distribute their activity differently across deals and stages. The specific patterns vary by company, but the insight is always actionable: rep A spends 60% of their activity on deals in the first two stages while rep B distributes evenly, and rep A's pipeline velocity is 40% faster because early-stage activity accelerates deal progression more than late-stage activity does.
Deal stage history analysis reveals hidden forecast risk. When you analyze how deals actually move through stages — including regressions, skipped stages, and prolonged stagnation — you discover that the current pipeline snapshot dramatically overstates deal health for 20% to 40% of open deals. Deals that have regressed stages, deals that have been in the same stage for more than twice the average duration, and deals whose close dates have been pushed more than twice are quantifiably less likely to close, but they carry the same pipeline value as healthy deals in the forecast.
Custom property analysis reveals segmentation insights. When you cross-reference custom properties like industry, company size, use case, and reason lost across the full deal dataset, patterns emerge that are invisible at the individual deal level. Maybe 70% of closed-lost deals in the healthcare segment cite "compliance concerns" as the reason, suggesting that your sales team needs a compliance-specific talk track for healthcare prospects. Maybe deals with the "data migration" use case take 2.3 times longer to close than deals with the "net new implementation" use case, suggesting that your pipeline forecasting should use different assumptions for each use case.
Workflow analysis reveals automation gaps and failures. When you trace contacts through their full automated journey — across lead scoring, nurture sequences, lifecycle transitions, and sales engagement cadences — you find that a meaningful percentage of leads fall out of automation at specific points. Maybe 25% of leads who complete the initial nurture sequence are never enrolled in the MQL handoff workflow because the trigger criteria do not match. Maybe the re-engagement sequence fires for leads that are already in active sales conversations, creating a confusing dual-touch experience. These automation failures are invisible to anyone looking at individual workflows in isolation but become obvious when you map the full automated journey.
The cumulative effect of activating the unused 73% is a fundamentally different understanding of your revenue operation. Instead of knowing that your win rate is 28%, you know that your win rate varies from 15% to 45% depending on six identifiable factors, and you know exactly which factors to influence to move the aggregate number. Instead of knowing that your churn rate is 18%, you know that 60% of churning accounts share three specific behavioral patterns that appear six months before cancellation, and you know exactly which accounts are currently showing those patterns. The data does not change. The insight does — and the insight is what drives action.
